The 80:20 value-versus-promotion principle

You will learn to: Use a starting content mix as a testable hypothesis, not a universal performance law.

A rule of thumb, not an optimum

The 80:20 principle is a common planning suggestion: spend most content effort helping or engaging the audience and leave a smaller share for direct promotion. It is not a proven universal ratio for growth, nor a statistical law derived from every business. The meaning of “value” also depends on the audience. A clear offer can be valuable; an educational explanation can lead to a sale.

Make the starting point concrete

SMR Uni offers 40% educational/helpful, 20% industry news/insight, 20% brand/community and 20% promotional/sales as one initial composition. At 20 original posts, that is eight, four, four and four. At smaller volumes, exact percentages may be impossible as whole posts, so the builder distributes the remainder while preserving the requested total. Those counts are a plan, not a promise of results.

Why different businesses need different mixes

A B2B service or professional practice may need detailed education and evidence before an enquiry. A local business may need practical community information and timely availability. Retail and e-commerce may need frequent product demonstrations and clear offers. A creator may build around expertise and conversation. An established brand can draw on familiarity; a new brand often needs to explain who it helps. Test those assumptions rather than applying sector stereotypes.

Review the job of the content

Keep the primary objective separate from the category. For a leads-and-sales objective, an educational comparison may remove a buying objection, while a news post may establish relevant authority. Review outcomes, audience quality and production cost alongside category percentages. If a category is ineffective, inspect its topics and execution before changing the ratio. A month with a launch or seasonal event may legitimately differ from a normal month.

MAKE IT CONCRETE

Worked examples

Industry authority

Try a larger share of careful industry interpretation when your audience needs help understanding change. Link to evidence and distinguish reported facts from your opinion. More news is not useful if it has no connection to the reader’s decisions.

A new local service

Start with useful explanations, practical booking information and a small number of direct offers. Community posts can introduce real people and processes. Do not manufacture customer stories to fill a category.

Common mistakes to avoid
  • Calling 80:20 scientifically optimal.
  • Classifying every post with a CTA as purely promotional.
  • Rounding every category independently and ending up with more posts than the monthly total.

What changes across channels?

A useful category can take different forms: an Instagram how-to carousel, a LinkedIn decision framework or a TikTok demonstration. Keep the editorial category consistent where appropriate, while adapting the opening, framing and CTA. Selected channels do not multiply the original-idea count in the builder.

Apply your understanding

Choose a monthly volume and change the four sliders. Explain why the mix fits your audience and capacity. Review the weaknesses, save only after the total reaches 100%, and set a date to evaluate the hypothesis.
